Reducing Packaging Machine Changeover Time

When a packaging line loses 20 minutes at every product or format change, the cost is rarely limited to 20 minutes. It often shows up as missed output targets, late orders, excess waste at restart, and operators rushing to recover production. That is why packaging machine changeover reduction is not simply a maintenance issue or an operator issue. It is a line performance issue.

In most manufacturing environments, changeovers are unavoidable. SKU growth, smaller batch sizes, retailer-specific pack formats and seasonal demand all increase the number of planned stoppages. The practical question is not whether changeovers can be eliminated, but how far they can be shortened without compromising product quality, seal integrity, coding accuracy or line safety.

What drives packaging machine changeover reduction

Reducing changeover time starts with understanding what the changeover actually includes. On many lines, the recorded stop time only covers the period between the last good pack of one run and the first good pack of the next. In practice, the loss is wider. It usually includes line clearance, material change, tool swaps, recipe selection, adjustments, test packs, quality checks and the time required for downstream equipment to stabilise.

That matters because the constraint is not always the main packaging machine. A VFFS machine may be ready quickly, but if the checkweigher, label applicator, case packer or palletising area needs further setup, the line is still not producing saleable output. Effective packaging machine changeover reduction therefore needs to look at the full line rather than a single machine in isolation.

The main causes of excessive changeover time are usually predictable. Manual adjustments take time and depend heavily on operator experience. Format parts may be difficult to remove, identify or fit correctly. Settings may not be standardised between shifts. Product feeding and transfer systems may require repeated fine adjustment. In some cases, the machinery itself is capable of faster changeovers, but the surrounding process is not organised to support it.

Where time is usually lost on packaging lines

The biggest delays are often found in small repeated tasks rather than one major fault. Toolless change parts can still take too long if they are stored badly or not clearly labelled. Machine settings can be recipe-driven, but operators may still override them because previous settings were never verified properly. Handover between production and engineering can add delay if no one is clearly responsible for the sequence.

On flow wrapping, common losses come from former changes, film tracking adjustments, product spacing resets and sealing head setup. On tray sealing, delays often come from tool changes, film reel replacement, vacuum and gas setting confirmation, and validating seal presentation. On case packing and palletising systems, changeovers may extend because of guide rail movements, gripper adjustments, case size settings and end-of-line accumulation issues.

This is why changeover reduction needs to be treated as a defined engineering exercise. If the target is simply “change over faster”, the result is usually inconsistent. If the target is to remove specific non-value-adding steps, standardise the required adjustments and reduce trial-and-error at startup, the process becomes measurable.

Start with a time study, not assumptions

The most useful first step is to break the changeover into individual tasks and record the real duration of each one. A basic stopwatch study can be enough if it is done carefully and across several changeovers. What matters is separating internal activities, which can only be completed while the machine is stopped, from external activities, which can be done before or after the line stop.

This often highlights obvious opportunities. Format parts can be prepared in advance. Film reels, labels or trays can be staged before the current run ends. Correct tools can be placed at the machine rather than fetched during the stop. Product data, code information and machine recipes can be preloaded. If these tasks are moved outside the stoppage window, the measured changeover time falls without changing the machine itself.

The time study should also identify variation between operators and shifts. If one team completes the same changeover in half the time of another, the issue is rarely machine speed. More often, the process has not been standardised, or training has been informal.

Machine design has a direct effect on changeover time

Some changeovers are slow because the machine was not configured with frequent product variation in mind. This is particularly relevant where production has changed over time. A line that originally ran a small number of stable formats may now be handling many pack sizes, multiple film types or retailer-specific presentations.

For packaging machine changeover reduction, several design features make a measurable difference. Toolless adjustments reduce the need for spanners and repeated tightening. Clearly scaled adjustment points make settings repeatable. Servo-driven positioning and stored recipes remove part of the manual setup process. Lightweight, modular format parts are quicker and safer to handle than large assemblies that need two people and careful alignment.

There is a trade-off, however. Highly adjustable machinery is not automatically the right answer if the product range is narrow and stable. Extra automation in changeover functions adds cost and complexity. The best approach depends on how often the line changes, how many formats are involved, and what the lost production time is worth.

Standardisation usually delivers faster results than new equipment

A full machine upgrade is not always needed. In many cases, the quickest gains come from tighter standardisation. Each format should have a documented setup method, a fixed sequence, confirmed reference settings and an agreed acceptance standard for first-off packs.

Visual management helps here. Numbered change parts, shadow boards for tools, photo standards for machine settings and simple setup sheets reduce uncertainty. Operators should not have to rely on memory to know which guides, formers or jaws belong to a given product. Nor should they need to “set by feel” if a measured setting can be recorded.

Recipe management is equally important. Where equipment supports stored parameters, recipes should be controlled properly and reviewed after each significant adjustment. If settings are changed on the machine but not updated in the recipe, the next changeover starts from the wrong baseline. That creates unnecessary test runs and waste.

Training and line ownership matter more than many plants expect

Fast changeovers are often associated with one experienced operator or engineer. That is useful in the short term, but it creates risk. If the process depends on individual knowledge, performance will vary with shift patterns, holidays and staff turnover.

A stronger approach is to define line ownership clearly and train to a repeatable method. Operators need to know not only what to adjust, but why a setting matters. If they understand how film tension affects tracking, or how infeed spacing affects sealing consistency, they are more likely to make accurate changes first time.

Cross-functional involvement also helps. Quality teams can define what constitutes an acceptable first pack. Engineering can simplify recurring adjustment problems. Production can identify where staged materials or better pre-changeover planning would remove delays. The point is not to create a larger meeting structure. It is to make sure the line is being improved as a system.

Apply changeover reduction across the full line

A packaging line only returns to full output when all connected equipment is ready. For that reason, upstream and downstream equipment should be included in any review. Product transfer conveyors, code printers, metal detectors, checkweighers, case erectors, case packers and pallet wrappers can all extend the effective changeover if they are treated separately.

Line integration becomes especially important where machines exchange signals or rely on product buffering. A quick changeover on the primary packaging machine can still result in stoppages if downstream accumulation is poor or if the case packing pattern is not pre-set correctly. On integrated lines, the best reduction work usually focuses on synchronising the sequence so that each machine is ready at the right time rather than waiting for the previous stage to finish.

Measure the right outcomes

The most useful metric is not just average changeover time. It is also worth tracking first-time-right startup, waste generated during changeover, labour hours involved and performance stability in the first hour after restart. A short changeover that leads to poor seals, coding errors or repeated stops is not an improvement.

It also helps to separate routine format changes from washdown, maintenance intervention or major product changeovers. These events have different causes and should not all be grouped into one figure. If they are mixed together, the data becomes less useful for decision-making.

For many manufacturers, the realistic goal is not the shortest possible changeover. It is a controlled, repeatable changeover that protects pack quality and recovers planned output. Once that discipline is in place, further reductions become easier because the main losses are visible rather than hidden inside operator workarounds.

A good changeover is rarely dramatic. It is usually the result of better preparation, clearer settings, simpler tooling and a line design that reflects the product mix being run. If your line changes often, every minute removed from that process has a value – but only when the first packs off the line are right and the rest of the shift stays on plan.
